⚙️ Unilever NOVA AI Agents: The Quiet Revolution Takes 90 Seconds

Some revolutions arrive with a keynote. Others arrive as an order form somebody no longer has to retype.

In an October 26, 2026 case study published by Microsoft, consumer goods giant Unilever described NOVA, a five-agent AI system designed to automate the tedious process of reading, checking, and entering customer orders arriving through emails and assorted documents.

Across 11 pilot markets, Unilever reports reducing the first stage of order processing from 15–20 minutes to approximately 90 seconds. The company also says 95% of orders in those markets now pass through the process without manual intervention.

These are company-reported results rather than findings from an independent audit. Still, they offer a concrete picture of where useful AI can live: between a messy incoming document and a necessary business action.

📦 The Problem Hidden Inside Millions of Orders

Unilever processes approximately 20 million customer orders annually, serving around 300,000 direct customers, including supermarkets, distributors, wholesalers, and online retailers.

Most orders already move digitally between connected business systems. But roughly 2 million still arrive in less structured formats, including emails, PDFs, spreadsheets, and photographs of paper forms.

Those documents often require employees to read the information, interpret customer requests, check details, and manually enter orders into business systems.

For an organization operating at Unilever's scale, even a relatively small inefficiency can consume enormous amounts of time when repeated millions of times.

Rather than requiring every customer to adopt a standardized ordering system, Unilever focused on using AI to accommodate the different ways customers already conduct business.

🤖 How Unilever NOVA AI Agents Work

Developed with Microsoft and built on Microsoft Foundry, the Unilever NOVA AI agents divide order processing into five coordinated responsibilities.

Four agents read incoming emails, interpret their context, and extract relevant order information. A fifth agent checks the work before the information is entered into Unilever's business systems.

When information is missing or an unusual situation arises, the system directs the exception to an employee for review.

This approach illustrates a practical application of agentic AI: multiple specialized AI agents working together to complete a business process rather than merely generating text or answering questions.

Human oversight remains part of the system. Employees supervise operations, handle exceptions, and make decisions requiring judgment, while AI performs much of the repetitive processing.

Unilever also consulted its customer operations employees to identify which manual activities consumed the most time. The system was designed around those operational bottlenecks rather than introducing AI without a clearly defined business problem.

📊 The Results: Faster Orders, Fewer Manual Steps

According to Unilever's figures published in the Microsoft case study, NOVA is delivering several measurable improvements across its pilot operations:

  • 90-second initial order processing: Reduced from approximately 15–20 minutes across 11 pilot markets.

  • 95% touchless order processing: Most orders in the pilot markets move through the relevant process without manual intervention.

  • 8 times faster order processing: A reported improvement in overall processing speed.

  • 2 times faster refund claims processing: Applying similar AI capabilities to customer claims.

  • 90% reduction in new customer onboarding time: Another reported operational improvement.

The distinction matters: NOVA does not complete the entire order-to-cash process in 90 seconds. That broader process includes fulfillment, invoicing, and payment collection. The reported improvement concerns the initial processing stage.

NOVA has already processed thousands of orders in production, and Unilever plans to expand its deployment from 11 pilot markets to more than 50.

For employees, the intended benefit goes beyond speed. Less time spent transferring information between documents and systems means more time available for resolving complicated issues and assisting customers.

🏢 The Business Lesson Goes Beyond Unilever

The significance of NOVA is not limited to multinational corporations processing millions of transactions.

Smaller businesses also spend substantial time moving information between systems that do not communicate effectively. Customer orders, invoices, expense reports, service requests, and onboarding documents can all create repetitive administrative work.

AI agents offer a potential way to connect those disconnected processes without requiring every document or customer interaction to follow a rigid format.

But successful automation requires more than deploying an AI model. Businesses must identify a recurring problem, establish measurable outcomes, determine which exceptions require human review, and monitor whether the system delivers reliable results.

The big question: Which tedious handoff in your business consumes time simply because two systems cannot understand each other?

⭐ Why It's Important

For business owners, Unilever's experience offers a practical starting point for adopting AI.

Pick a frequent, measurable task with clear exceptions and an accountable reviewer. Measure the improvement. Determine whether the time saved, accuracy achieved, and costs involved justify expanding the system.

The opportunity is not necessarily to replace employees, but to reduce the repetitive work that prevents them from focusing on customers, problem-solving, and higher-value decisions.

A saved quarter-hour, repeated often enough, deserves more attention than another dazzling demonstration.

The bigger signal is that the most meaningful AI transformation may not arrive through a spectacular breakthrough. It may happen quietly, one automated workflow at a time, as businesses discover how much productivity was trapped between systems that could not understand each other.
